AI CMO vs hiring a CMO: an honest comparison
A good CMO sets direction, builds a team and answers for the marketing number. Toby is a marketing team of 12 AI agents, led by an AI CMO, that does the daily work: audits, recommendations with the deliverable already prepared, drafts and monitoring. They solve different problems, and for many companies the right answer is not one or the other.
Choose Toby if…
You need marketing work done every day (audits, plans, drafts, monitoring) and can’t yet justify a senior salary.
You want a team that reads your data and comes to you with the next move, with the first deliverable already written.
You are a founder who will make the final calls yourself and wants each decision prepared, with the evidence attached.
You want to test channels such as SEO, Reddit, LinkedIn or affiliates before hiring anyone for them.
Choose A CMO (full-time or fractional) if…
You need someone to hire, manage and grow a human marketing team.
Your board or investors expect a named executive who owns the marketing number.
Your growth depends on relationships: partners, press, key accounts, events.
You are repositioning the company and need someone to spend weeks with customers, sales and product.
Your brand decisions carry legal, regulatory or reputational stakes that call for experienced human judgment.
Side by side
| Criterion | Toby | A CMO (full-time or fractional) |
|---|---|---|
| Cost | $99 per month per company, 7-day free trial | A senior salary plus employer costs, or a monthly retainer for a fractional CMO (see the estimate below) |
| Time to start | Minutes: paste your URL, get the growth audit, the Brand Brain and a 30-day plan | Weeks to months of recruiting; a fractional CMO can usually start sooner |
| Strategic judgment | Proposes, with the evidence it relies on; you decide | The main strength: experience, context, taste |
| Daily execution | Prepares articles, posts, ad copy, outreach emails and reply drafts | Usually directs the work rather than doing it; needs a team, freelancers or agencies |
| Monitoring | A daily brief every morning, signals from connected data (GA4, Search Console, Stripe, Shopify) | Regular reviews, at the rhythm the person’s time allows |
| Channel expertise | 12 specialist agents: SEO & GEO, Meta Ads, Google Ads, influence, affiliates, Reddit, X, LinkedIn, social, UGC video, data | One person with a background in some channels; specialists hired separately |
| Leadership and hiring | None: Toby doesn’t manage people | A core part of the job |
| Relationships | Prepares outreach drafts; you send them | Brings a network and represents the company |
| Accountability | Each recommendation shows its evidence; results are checked 7 days after you mark it done (when data is connected) | A person who answers to you and the board |
| Control over spending | Nothing published or spent without your approval; global Pause, daily AI cost cap, action log | Spends within the budget you delegate |
What a CMO actually brings
The value of a strong CMO is mostly judgment. Which market to go after first. Which message to stop using. Which channel deserves a budget and which one is a distraction. They sit in meetings with sales and product, hear what customers say, and turn it into a direction that the whole company follows.
They also lead. They hire, coach and keep a team focused, negotiate with agencies and partners, and answer to the board when the numbers are off. None of that is something Toby does, and we don’t pretend otherwise.
What Toby does, and what it doesn’t
Toby covers the part of marketing that has to happen every day. When you sign up, it reads your website and produces a growth audit (SEO checks, conversion checks on your homepage, and a test of how AI assistants answer the questions your buyers ask), then writes your Brand Brain: six documents on your product, ideal customer, competitors, brand voice, marketing strategy and content strategy. Every agent reads them.
From there, Toby, the AI CMO, and the specialists send recommendations. Each one shows why, with the exact evidence it relies on, an estimated impact, the effort, and a first step that is already prepared: the headline options, the email sequence, the ad copy. A quality check rewrites or discards generic ideas before you see them. You click Apply, Later or Dismiss, and Toby learns from your reasons.
What it doesn’t do: manage people, attend your meetings (though it can read notes from Fireflies, tl;dv or Fathom), or make the final call. It can also be wrong, which is why it shows its evidence and waits for your approval before anything goes out.
The cost, reasoned out
A full-time CMO is a senior executive. For reference, the US Bureau of Labor Statistics puts the median annual wage of marketing managers at $166,790 (May 2025), and a CMO is usually a more senior role than the median marketing manager. Add employer costs, recruiting time and, often, equity.
A fractional CMO works a few days a month for several companies. Example estimate: if you price a working day at what that median salary represents (about $640 per day over 260 working days) and book two days a week, you reach roughly $5,500 a month, before any premium an independent senior expert adds for flexibility and experience. Real rates vary widely with seniority and scope.
Toby costs $99 a month per company, about $1,188 a year. The comparison is not like for like: you are not buying the same thing. You are buying daily execution and monitoring at a fraction of the cost, and keeping the judgment for yourself or for a human expert.
The hybrid that often works best: a fractional CMO plus Toby
A fractional CMO has limited hours. Spending them on writing first drafts, pulling numbers from Search Console or checking a blog’s meta descriptions is expensive. With Toby, those hours go to decisions.
In practice: the CMO edits the Brand Brain so every agent works from their positioning. Toby’s weekly report, sent every Monday, becomes the agenda of your call. The CMO approves, adjusts or dismisses recommendations, and Toby prepares the next round. For fractional CMOs who work with several clients, Toby handles multiple companies with data kept separate for each one, at $99 a month per company.
When to hire a full-time CMO anyway
Hire a person when marketing becomes a team to lead rather than a list of tasks: several people to manage, a budget large enough that allocation mistakes are costly, or a market where trust and relationships decide the deals. At that point, Toby doesn’t disappear. It becomes the team’s daily engine, and the CMO gets a brief every morning instead of a blank page.
Frequently asked questions
Can an AI CMO replace a human CMO?
Not entirely. Toby replaces much of the daily work a CMO would otherwise delegate or do late at night: audits, plans, drafts, reporting. It doesn’t replace leadership, relationships or accountability to a board. Many founders use Toby until the company is ready for a marketing leader, then keep it for that leader.
How much does a fractional CMO cost?
It depends on seniority, scope and the number of days per month. Our example estimate above (two days a week, priced from the US median marketing manager salary) lands around $5,500 a month before any premium. Ask several fractional CMOs for a quote on a defined scope.
Can a fractional CMO use Toby with several clients?
Yes. You can switch between companies, and each company’s data, Brand Brain and memory are kept separate. There is no limit on the number of companies: each one is its own subscription at $99 a month.
Will Toby publish or spend money without me?
No, not by default. Agents read your connected tools freely, but every write (publishing, sending, creating) becomes a “To approve” card. Ad budgets are never spent without approval, even on Autopilot. There is a global Pause button and a daily AI cost cap.
How reliable are Toby’s recommendations?
Each one shows the evidence it relies on (quotes from your site, the audit or your data) and an impact estimate given as an order of magnitude, not a promise. A quality check discards generic ideas. Toby can still be wrong, so you decide, and when data is connected the agent reports the measured result 7 days after you mark a recommendation done.
